RedTravel+ is a travel corporation operating in Mexico's competitive tourism market. They came to us with a strategic question: "Where should we invest in AI?"

But every meeting started with "when do we get the chatbot?" We ran a quick analysis: their customer service volume was 40 WhatsApp messages per day. At that volume, a chatbot would cost more to build and maintain than the human agent it would replace.

Our Approach

The AI-First Opportunity Matrix

Our job shifted from "build what they asked for" to "show them what they should ask for instead." We built an opportunity matrix that evaluates each business process across four dimensions: automation potential, data readiness, implementation complexity, and business impact.

The matrix scored 15+ processes across the travel value chain — from customer acquisition through booking, operations, in-destination experience, and post-trip engagement. When they saw that dynamic pricing optimization would generate 10x the value of a chatbot at half the implementation cost, the chatbot conversation ended naturally.

All deliverables were produced bilingually (English/Spanish) to serve both investor and operational audiences. Mexico's LFPDPPP data protection requirements were embedded into every recommendation.

The Outcome

Strategy Before Technology

The engagement produced three deliverables: an AI Strategy Proposal identifying automation opportunities, an AI-First Opportunity Matrix mapping processes to solutions with ROI projections, and a Corporate Viability and Strategic Alignment Report evaluating organizational readiness.

The client redirected their AI budget from a low-ROI chatbot to dynamic pricing and operational automation — investments with measurable returns within 6 months.
